SaaS Platform Transformation

Project Overview

A health technology company was undergoing a platform transformation to improve scalability, product focus, and operational alignment. I joined as a Senior Business Analyst and Product Owner to lead process discovery, agile delivery support, and data strategy alignment across two product teams, enabling the company to scale delivery and make more informed product decisions.

The Challenge

  • The development backlog was bloated and misaligned with evolving business strategy

  • Teams lacked clear processes for managing scope, gathering requirements, or integrating user feedback

  • Stakeholders struggled to see how technical decisions mapped to product outcomes

  • Data definitions and reporting needs were fragmented, delaying progress on core platform functionality

The Approach

  • Conducted an AS-IS analysis to surface gaps in workflows, backlog structure, and inter-team alignment

  • Introduced agile rituals including backlog grooming, sprint planning, and structured retrospectives

  • Led cross-functional sessions to clarify roles, priorities, and user problems

  • Modelled future-state workflows and data relationships to inform product planning and technical design

  • Developed a scalable backlog with clearly written user stories and acceptance criteria linked to strategic goals

  • Facilitated alignment across leadership, product, and technical teams on roadmap, data ownership, and release plans

Key Deliverables

  • End-to-End Workflow Documentation: Captured business processes, system interactions, and pain points

  • Prioritized Backlog: Fully scoped epics and user stories tied to sprint goals and business value

  • Final-State Data Model: Aligned technical structure with reporting needs and platform vision

  • Story & Acceptance Criteria Library: Improved clarity and reduced rework in development cycles

  • Stakeholder Planning Cadence: Regular check-ins to adjust roadmap and report progress

  • Governance Foundations: Recommendations for data ownership, terminology alignment, and reporting processes

The Impact

  • Increased delivery velocity and stakeholder trust through clearer planning and decision-making

  • Reduced scope churn by aligning features with actual user needs and business goals

  • Established a shared product vision across technical and leadership teams

  • Created a scalable foundation for product development, platform integrations, and meaningful reporting

What Made This Work

Rather than simply organizing the backlog or formalizing data, I focused on helping the team understand what they were building, why it mattered, and how to align delivery with long-term outcomes. The combination of discovery, structure, and facilitation created lasting clarity beyond any one release.
